The diagnostic model
Momentum works through each layer in order. A problem that shows up in revenue is often created several layers away from it.
Revenue
The number everyone watches, and usually the last place the real problem lives.
Common symptom
Revenue is flat or down, and the month-to-month swing is getting wider.
What is often underneath
Revenue is an output. When it moves, something upstream moved first — usually conversion, follow-up, capacity or the offer.
What we ask
- Which revenue line actually softened, and when?
- Is this fewer opportunities, or the same opportunities closing less often?
- What changed in the ninety days before the number moved?
Sales
Is the pipeline converting, and at which stage does it leak: contact, discovery, follow-up or close?
Common symptom
The pipeline looks healthy but the closed number does not match it.
What is often underneath
Conversion is usually measured only at the end, so the stage that actually leaks stays invisible.
What we ask
- What is the average time between a lead arriving and first human contact?
- What is the conversion rate at each stage, not just overall?
- How many follow-up attempts are standard, and who enforces that?
Marketing
Is activity producing qualified demand, or just motion?
Common symptom
Spend and activity are up. Nothing traces from a campaign to a closed sale.
What is often underneath
Either the demand is not qualified, or it is qualified and the sales process is losing it. Those are opposite fixes.
What we ask
- Can you trace a closed sale back to where it came from?
- Is the offer positioned for the buyer you actually want?
- Is more traffic being sent into a process that already leaks?
People
Are the right roles filled, trained and accountable?
Common symptom
The team is busy, and results still depend on who is handling it.
What is often underneath
Roles are often filled without a defined standard, so performance varies by person rather than by process.
What we ask
- Who owns each core outcome, by name?
- What does training look like after week one?
- Is anyone managed to a number they can actually influence?
Operations
Do workflows have owners, standards and visibility, or do they run on heroics?
Common symptom
Things get done, but only because certain people catch them.
What is often underneath
Undocumented process holds until volume rises. Then the handoffs start dropping work.
What we ask
- Which handoff breaks most often?
- What is written down, and what lives only in someone's head?
- What does leadership review weekly, and where does that number come from?
Leadership
Is the owner the bottleneck? Does the operating rhythm hold without them?
Common symptom
Decisions queue up, and the pace of the business matches one person's availability.
What is often underneath
Capacity to decide sits in one place. Hiring does not relieve it until decisions are delegated with a boundary.
What we ask
- What stalls if the owner is unreachable for two weeks?
- Which recurring decisions still require them, and why?
- Is there a management layer that owns outcomes, not just tasks?

Before adding traffic or spend, Momentum maps the pipeline the business already has. Most revenue is lost between these stages, where one step hands off to the next.
